A 200-person fintech divested out of a larger group. Half the people moved into a new standalone environment built from scratch, the other half were integrated into a corporate estate. Two target states, one separation, one date.

Our approach

Split the population before the systems
Agreed with the business which roles, data and applications belonged to the standalone side and which to the corporate side, so the technical work followed a settled answer rather than the other way round.

Stand up every business function for the standalone
Finance, HR, payroll, IT, security and customer operations all had to exist from scratch for the 100 staying independent, alongside identity, collaboration and core applications sized for the business rather than inherited from the group.

Change the ways of working for the integrated half
The remaining 100 moved onto the acquirer's estate, which meant new processes, approvals and tooling as much as new systems. Ways of working were redesigned and rehearsed with the teams before migration rather than remediated afterwards.

Exit the seller cleanly
Sequenced both migrations so transitional services from the group could be switched off on plan, with data ownership settled on both sides.
